GEO agency vs traditional SEO agency: what a local business actually needs
So which one do you actually need?
Usually neither, as separate hires. For a local business, roughly 80% of what earns AI recommendations is the same work a good SEO agency should already do: a healthy crawlable site, a strong Google Business Profile, steady reviews, pages that answer real buyer questions. What changes with GEO is a citability and entity layer on top, and a measurement layer built for AI answers. Hire one team that does both. Never pay two retainers for the same foundation.
How different is GEO from SEO, really?
Less different than the people selling GEO want you to believe, and more different than the people dismissing it admit.
Start with what Google itself says: there are no additional requirements to appear in AI Overviews or AI Mode. A page has to be indexed and eligible for regular Search, and that is it. Google also states you do not need to create new machine-readable files, AI text files or special markup for its AI features. ChatGPT leans on a web index and on what third parties say about you. So if your site cannot rank anywhere, it cannot get cited either. After delivering both kinds of work side by side, our working estimate is that about 80% of the effort overlaps for a local business. That number is experience, not a lab result, but nobody who does this honestly puts it much lower.
The other 20% is real, and it splits into two layers.
The citability and entity layer
Engines do not read your site the way a person does. They lift passages, so pages need a direct answer near the top, visible dates, and specifics worth quoting. They resolve entities, so your name, address, services and schema have to say the same thing everywhere. And they lean hard on third parties. In our own tracking, July 2026 (a 90-run panel over 15 buying prompts in dental, fitness and med spa marketing), Reddit threads showed up as sources in 27 of 45 Google AI Overview runs, and Perplexity's citations were dominated by agency listicles from the likes of Thrive and First Page Sage rather than by the agencies' own sites. The academic side points the same way: the original GEO study (Aggarwal et al., 2024) measured visibility gains of up to 40% in generative answers from citation-and-quote style optimizations. That was an academic setting on GPT-3.5 era engines, so treat it as directional, not a promise. The measurement layer
A rank tracker cannot see an AI answer. Worse, AI answers are not stable: ask the same question twice and you can get two different recommendations. In that same panel, Google's AI Overview fired in 42 of 45 runs overall, yet for "best marketing agency for med spas" it did not fire once in 3 runs. Anyone showing you a single screenshot as proof is showing you a coin flip. Real measurement means a fixed prompt panel, several runs per engine, on a schedule, reported as the share of runs where your name appears.
What changes between an SEO agency, a GEO vendor, and one team doing both?
Here is the comparison we wish more owners saw before signing anything. "Pure GEO vendor" means the growing crop of sellers offering a one-time AI optimization build.

One more number frames the whole decision, as long as you read what it actually measured. SOCi's 2026 Local Visibility Index (vendor-reported, so directional) studied more than 350,000 locations across 2,751 multi-location brands, and found ChatGPT recommends 1.2% of those locations while 35.9% of them show up in Google's local 3-pack. That is a survey of chains, not of independents, and the distinction matters in your favor: the same research notes that "LLMs often favor single-location businesses" because their reputation and location signals are unified rather than smeared across hundreds of branches. Read it both ways: classic local search still carries most of today's demand, and AI answer slots are so scarce that the few names that do get recommended collect outsized attention. Scarce means winner-take-most.
What goes wrong with a traditional SEO agency in 2026?
Nothing, if their local SEO is genuinely good and your buyers never ask an AI anything. Both of those are getting rarer.
The structural problem is that clicks are thinning at the top of classic results. Pew Research Center tracked the real browsing of about 900 US adults in March 2025: people clicked a traditional result in 8% of visits when an AI summary appeared, versus 15% when it did not. Your position two ranking earns less than it used to whenever a summary answers first.
The failure modes we keep seeing:
- The report measures the wrong thing. Position three on "dentist near me" looks fine in the monthly deck while the AI Overview above it names two competitors. Nobody checks the answer, so the loss never shows up anywhere.
- Third-party surfaces are "not our job". Remember where answers pull from: Reddit in 27 of 45 of our AI Overview runs, listicles dominating Perplexity. Your market has its own versions: "best dentist in [city]" roundups, Reddit and Facebook threads, local directories. An agency that only ever touches your website is ignoring the sources the answer quotes.
- Pages built for 2019 crawlers. Wall-of-text service pages with no dates, no direct answers, nothing an engine can lift. A page can rank and still never be quoted.
None of this means firing a good agency. It means asking them what they would add for the answer layer, then holding their reply against the checklist further down.
What goes wrong with a "pure GEO" vendor?
The opposite extreme. Someone sells an "AI optimization" package: flat fee, two-week delivery, schema, an llms.txt file, a few rewritten pages, a proprietary AI visibility score. Then they leave. Two things sink it.
It decays. AI answers move constantly as models update, competitors publish and reviews age. Our own panel shows variation between runs of the same prompt in the same week: 42 of 45 AI Overviews firing overall, 0 of 3 on one med spa prompt. A one-off build is a photo of a river. Whatever it fixed, nobody will know whether it holds, because nothing gets re-measured.
The files are not the product. Google says outright that no new AI files or special markup are needed for its AI features. Schema helps machines parse who you are, and we ship it too, but markup layered on a weak entity and thin authority does nothing. The 80% cannot be skipped, and a vendor who skips it is selling you the cheap 20%.
Red flags, in one list: a guaranteed specific answer by a specific date, a measurement method they will not explain, llms.txt or a schema dump sold as the core product, and no plan for day 90.
The honest caveat: a one-time build is not worthless. If your budget is strictly one-off, buy the build, insist on a frozen baseline and a re-check at day 90, and go in knowing the shelf life.
When should you pay nobody at all?
More often than any agency will tell you, and for two opposite reasons that get muddled together. A monthly fee is only worth paying once the free work is finished and has stopped being enough. If the free work is not finished, you are paying someone to steer around your own handbrake, and the fix is an unpaid afternoon rather than a retainer. If it is finished and still doing the job, there is nothing left to buy. You are in that second case, and should keep your money, if most of this is true: single location, small town or low-competition niche, a Google Business Profile you keep complete with reviews arriving steadily and answered, a schedule that is already full, and AI already names you when you test it.
The 15-minute test:
- Write the five money prompts a real customer would ask: "best [your service] in [your town]", "who should I call for [problem] near me", "[service] cost in [town]".
- Ask each one in ChatGPT and in Google, three times, spread over a few days, and log who gets named. Three runs because single runs mislead; it is the same reason our own panel re-runs every prompt.
- Count. Named in most runs while your pipeline is full? Save the money.
If you land there, do the basics yourself: fill out every GBP category and service, reply to every review, keep your name, address and phone identical everywhere, and give each money service one real page that answers the questions people actually ask, with a visible date on it.

Where DIY stops: competitive metros and research-heavy, high-ticket services. Implant patients, med spa clients and gym members comparison-shop for weeks across several engines, and those answers churn. That tier is where we focus: dentists, gyms and med spas.
What should you ask any agency before you sign?
Get the answers in writing, and use them on us too. Which engines do you track, and why those? You want Google's AI surfaces, ChatGPT and Perplexity at minimum, weighted toward where your buyers actually ask, with sources tracked per engine rather than lumped together. The engines do not behave alike: our own panel came back Reddit-heavy on AI Overviews and listicle-heavy on Perplexity. An agency treating "AI" as one undifferentiated bucket has not looked closely.
Do you work with my competitors? An AI answer usually names one or two providers, so a shop running the same prompts for two rivals in one city is working against one of them.
